Approach

Klamp designed a two-phase migration strategy to ensure accuracy and continuity. The plan focused on syncing ChangeGear data in two batches before the cutover date, minimizing risk and enabling validation between phases.

Pre-requisites

To prepare for the migration, klamp ensured the following:

  • Access to the customer’s Freshservice instance – already provisioned
  • Complete data dump from ChangeGear in CSV format
  • Field mapping between ChangeGear and Freshservice – already established

Implementation strategy

Two-phase ticket sync

To ensure complete coverage and reduce downtime, klamp implemented a dual-sync approach:

First sync: historical data until 01 june 2025

The first batch included all ticket types up to June 1, 2025. klamp ingested the CSV dataset, processed field mappings, validated data formats, and pushed the records into Freshservice through its API.

This sync established the baseline for all historical data, enabling the firm to begin reviewing records inside Freshservice early in the migration cycle.

Second sync: delta sync through 09 june 2025

The second batch addressed all new and updated ChangeGear records up to the final cutover date of June 9, 2025. This phase was essential to maintain full fidelity between both systems.

With Freshservice API throttling in place, klamp’s throttled migration engine ensured:

  • Controlled API requests
  • No rate-limit penalties
  • Consistent, error-free ingestion

This mechanism helped maintain a stable, reliable flow of data during peak migration periods.

Freshservice API constraints

Freshservice’s API limits require klamp to optimize batching, pacing, and retry logic. Klamp engineered an intelligent queuing system that adjusted the migration speed dynamically based on available API bandwidth.
